A grocery shop that has stayed in business for half a century has clearly figured out something that spreadsheets alone cannot explain. Savla Store is one such shop, a traditional kirana in central Mumbai now run by its third generation. Looking closely at how it stocks, prices, and sells everyday items reveals the real mechanics of retail merchandising: how shelf space, stock turnover, and margins quietly decide whether a store thrives or merely survives. This case walks through those mechanics step by step.

Inside Savla Store: a 50-year-old kirana that still works

Savla Store has completed 50 years in business and is now managed by Mr. Nirmal Savla, a 35-year-old commerce graduate. His father, Mr. Jakkubhai, who is 65 and ran the shop for decades, has stepped back from daily counter work but still handles the most important job, purchasing stock from the New Mumbai Wholesale Market at Sanpada, roughly 100 km away. This division of labour is common in family-run retail: the older generation guards supplier relationships and buying decisions, while the younger one focuses on operations and customers.

The shop sits in a lower middle-class locality and operates from three galas totalling about 750 square feet, with close to 1,000 square feet of usable area once storage and overhead space are counted. It is a compact footprint, yet it carries a wide range of categories: Rice, Wheat, Dal, Pulses, Sugar, Jaggery, Spices, other grains, Tea, Coffee, Pickles, Oil and Ghee, Pharali items, Salt, Soaps and detergents, bath soaps, and dishwash. Every one of these categories competes for the same limited shelf space, which is exactly why merchandising decisions matter so much here.

Why kirana stores like Savla still command the market

Savla Store is not an exception. Neighbourhood kirana shops remain the backbone of grocery retail across the country. There are an estimated 13 million kirana and neighbourhood stores, and this informal segment contributes a meaningful share of GDP while employing a large part of the retail workforce. Even with the rise of supermarkets, quick commerce, and online grocery, kirana stores still account for around 91% of grocery sales, and the vast majority of fast-moving consumer goods continue to reach homes through these small shops.

The advantages that hold customers

The Savla case lists a clear set of strengths, and most of them are difficult for larger formats to copy. The store is close to customers’ homes, stocks fresh items at reasonable prices, and the owners know their regulars by name. That familiarity builds inter-generational loyalty, where the children of old customers become new ones. There is personal attention at the counter, no queuing, and home delivery for regular buyers. High-value customers get credit, an informal khata system that big chains rarely match. Because buying is done in bulk, the store earns supplier discounts, and it can procure specific products on demand when a customer asks.

Just as important is the cost structure. Savla Store runs on low overheads and low employee cost, which lets it price competitively while still earning a margin. These lean economics are precisely why analysts note that kirana stores serve tight household budgets so well: families on limited means tend to buy small quantities frequently rather than stocking up, and a shop next door fits that rhythm better than a distant supermarket.

Reading the merchandise: categories, varieties and shelf space

The heart of the case is a detailed look at each product category. For every sub-category, the store records the number of varieties stocked, the price range, the quantity of stock maintained, the stock turnover ratio per month, and the gross margin percentage. Together these tell you which products earn their keep and which simply occupy space.

Rice is the clearest illustration because it takes up the most room, around 400 square feet. Within it, Parimal has about 10 varieties priced between Rs. 16 and Rs. 20 per kg, with 20 to 30 sacks in stock, a turnover ratio of 3, and a margin near 20%. Kolamb carries 17 varieties at Rs. 24 to Rs. 40 per kg, with a much larger 70 to 100 sacks, a turnover of 2, and again about 20% margin. Whole Basmati sells at Rs. 60 to Rs. 120 per kg but at a thinner 8 to 12% margin that depends on how fast it moves. Other categories behave differently: Wheat sub-categories run on slim 5 to 10% margins, while Daals and Pulses sit at a healthier 15 to 20%.

Notice the trade-off hiding in these numbers. Basmati commands a high price but a low margin and uncertain movement, while a humble grain at 20% margin and steady sales can quietly be the better performer. Merchandising is the discipline of spotting exactly this.

The three numbers that explain every product

To analyse Savla Store properly, three metrics need to be understood clearly, because the case asks you to rank categories using them.

Stock turnover ratio

The stock turnover ratio measures how many times a store sells and replaces its stock of an item over a period. A higher ratio means goods move quickly off the shelf and capital is not tied up. For grocery, fast turnover is essential because many items are perishable and margins are thin. Industry benchmarks put a healthy grocery turnover between 10 and 20 times a year. In the Savla case, the ratios are given per month, so an item with a monthly turnover of 3 effectively sells through its stock three times every month, far faster than slow movers like Basmati at lower ratios. Turnover is the bridge that lets you estimate sales: multiply the stock value by the turnover ratio and you get the sales for that period.

Gross margin percentage

Gross margin is the difference between what a product sells for and what it cost to buy, expressed as a percentage of sales. It tells you how much profit each rupee of sales generates before overheads. Savla’s margins range widely, from single digits on Basmati and Wheat to 20% on Daals, Pulses, and the common rice varieties. On its own, though, a margin percentage can be misleading. A product can carry a fat margin yet still earn little if it barely sells.

Gross margin return on investment

This is where GMROI, or gross margin return on investment, becomes the most revealing metric. It combines profitability and speed into one figure. The standard GMROI formula divides gross margin by the average inventory cost, telling you how much gross profit each rupee invested in stock returns. A value above one means the stock earns more than it costs to hold, and retailers generally treat a GMROI of two or three as healthy. A low-margin item that turns over rapidly can post a far better GMROI than a high-margin item that sits unsold, which is why this single number often reshapes a merchandising plan.

From categories to a profitability picture

The case poses six analytical tasks, and each one builds on these metrics. The first asks you to identify the pattern linking stock, sales, and margin, usually that high-stock, fast-turnover categories drive volume even at modest margins. The next tasks ask for the top three categories by sales, the top three by absolute profit in rupees, and the top three by GMROI. These three rankings rarely produce the same winners, and that gap is the entire lesson: the biggest seller is not always the biggest profit earner, and the best return on money invested may come from a category nobody expected.

A further task asks for the top ten sub-categories ranked by absolute profit percentage versus their gross margin return on investment, a comparison that separates products that look good on paper from those that genuinely use shelf space and capital well. The final task is the most practical: prepare a yearly sales and profitability statement, making reasonable assumptions wherever the data is missing.

Building a yearly profitability statement

The recommended approach is methodical. Begin by listing every category and sub-category in a worksheet. Where a price is given as a range, use the mid-price to keep calculations consistent. Where stock figures are missing, estimate them based on similar items in the same category. Multiply quantity by price to arrive at the stock value at cost.

Next, apply the given turnover ratios, or sensible estimates where they are absent, to convert stock value into sales using the relationship that sales equal stock value multiplied by turnover. Apply each category’s gross margin percentage to its sales to find the gross margin value in rupees. Because the case provides no separate category-wise operational expenses, the gross margin is treated as the profit margin at the category level. This is a fair simplification for a small store where shared costs cannot be neatly split across grains and soaps.

Finally, fold in the monthly overheads to move from gross margin to actual store profit. Nirmal’s overheads are Rent Rs. 12,000, Electricity Rs. 3,000, Manpower Rs. 40,000, daily tea and similar expenses Rs. 4,000, Telephone Rs. 1,000, and cleaning and maintenance Rs. 3,000, totalling about Rs. 63,000 a month, or roughly Rs. 7.56 lakh a year. Subtracting annual overheads from the combined annual gross margin across all categories gives the store’s yearly profit. The exercise turns a pile of scattered figures into a single, honest picture of whether the shop makes money.

What the Savla case teaches about merchandising decisions

The deeper takeaway is that good merchandising is not about stocking everything or chasing the highest margin. It is about allocating limited shelf space and limited capital to the products that return the most for both. A store with 1,000 square feet cannot afford a category that occupies room, ties up cash, and turns slowly unless it earns enough to justify itself. By ranking categories on sales, absolute profit, and GMROI together, a shopkeeper can decide what to expand, what to keep lean, and what to drop. That is the same logic large retail chains apply with sophisticated software, only here it is applied with a notebook, decades of instinct, and a clear-eyed look at the numbers.
