Every parcel that arrives at your doorstep, every truckload of vegetables that reaches the morning mandi, and almost every consignment that begins its journey from a factory gate moves on a road at some point. Road transport carries the largest share of goods in the country, with the road network handling more than 70% of freight traffic across India. Yet road is not always the cheapest or the most reliable option. Knowing exactly when to put goods on a truck, and when to look at rail or another mode, is one of the most practical decisions in any supply chain. Why road transport became the backbone of goods movement
India has the second-largest road network in the world, and the Ministry of Road Transport and Highways oversees its planning and expansion. This network reaches places that railways and waterways simply cannot. A railway line ends at a station, but a road can run right up to a warehouse, a shop, or a village lane. That reach is the single biggest reason road transport dominates the movement of goods, especially for the final leg of any delivery.
The growth of e-commerce, quick commerce, and last-mile delivery has only deepened this dependence. When a shipment needs to reach an exact address at a specific time, road transport is usually the only mode that can complete the task without another vehicle taking over.
Advantages of road transport
The benefits of moving goods by road come down to flexibility, directness, and reach. These advantages explain why so many businesses, from large manufacturers to small traders, lean on trucks for their daily operations.
Complete door-to-door service
Door-to-door delivery is the defining strength of road transport. Goods can be loaded at the seller’s premises and unloaded directly at the buyer’s location, with no intermediate transfer. No other mode offers this. A consignment moving by rail, sea, or air still needs a truck to collect it and a truck to deliver it. This means road transport is involved in almost every shipment, even when another mode covers the main distance.
Flexible loading and unloading
Trucks can load and unload at the location, time, and quantity a business chooses. A trader can dispatch a small consignment in the morning and a larger one in the evening, without waiting for a fixed schedule. Road transport also serves multiple points along a single route, so a vehicle can drop goods at several shops or warehouses in one trip. This adaptability suits the irregular, varying order sizes that most small and medium businesses deal with.
Speed and lower cost over short distances
For short hauls, road transport is often both faster and cheaper than rail. There is no need to book a rake, wait for a scheduled train, or arrange separate transport to and from the station. A government study by the Department for Promotion of Industry and Internal Trade (DPIIT) noted that for short-haul movements, pure road transport remains more economical because multimodal setups carry high terminal handling and trans-shipment costs. When the distance is short, those extra costs of using rail outweigh any saving on the line haul.
Fewer handling points and lower damage
Because goods are loaded once and unloaded once, road transport reduces handling. Every time a consignment is shifted from one vehicle to another, it adds cost and raises the risk of breakage, pilferage, or spoilage. With a single loading and unloading, road transport keeps handling charges and damage risk low. This is a real saving that does not always show up in the headline freight rate but matters greatly for fragile or perishable goods.
Reach into difficult terrain
Road transport can serve hilly areas, remote villages, and locations that have no rail connectivity at all. Trucks and smaller vehicles navigate narrow lanes and steep gradients where laying a railway line would be impractical or impossible. For large parts of the country, road is not just the best option for moving goods, it is the only option.
Limitations of road transport
For all its strengths, road transport has weaknesses that a careful business cannot ignore. These limitations become sharper as distances grow and as the value or bulk of the cargo changes.
Delays from breakdowns and congestion
Road services can be disrupted by vehicle breakdowns, accidents, traffic congestion, and poor road conditions. A single jam on a national highway or a breakdown in a remote stretch can hold up a consignment for hours. Unlike rail, which runs on a dedicated track with a fixed timetable, road movement is exposed to everything happening on the road that day.
No uniform or stable rates
Freight rates in road transport vary widely from one operator to another, and they shift with fuel prices, demand, and route. There is little uniformity or stability, which makes cost planning harder. A business may pay one rate this week and a noticeably different rate the next for the same route. This lack of predictability is a real disadvantage for companies that need to budget transport costs in advance.
Undependable schedules with small operators
A large share of road freight is handled by small operators who own one or a few trucks. Many of them do not run on fixed schedules and may wait to fill a vehicle before dispatching it. This can make the service undependable for a business that needs goods to move at a set time. The fragmented nature of the trucking sector is both a strength, because it keeps the market competitive, and a weakness, because reliability varies.
Difficulty in arranging insurance
Insuring goods against loss or damage during road transit can be harder than with other modes. With many small, unorganised operators and limited documentation, securing dependable cover for a consignment is not always straightforward. This leaves some shipments more exposed than they would be on a more structured mode of transport.
Costlier for heavy, bulky goods over long distances
For heavy, bulky, or low-value goods moving over long distances, road transport usually costs more than rail. A truck has limited carrying capacity, and fuel forms a large part of its running cost. A government assessment found that ordinary road freight costs about โน3.78 per tonne per kilometre on average, while rail costs around โน1.96 per tonne per kilometre. For light trucks the cost can climb much higher. When the cargo is heavy and the distance is long, those numbers add up quickly, and rail becomes the more economical choice.
When to choose trucks for goods movement
The decision to use road transport becomes clear once you match the mode to the nature of the consignment. Road is most suitable in the following situations.
Small consignments over short distances: When the load is light and the journey is short, road is faster and cheaper than arranging rail. Speedy short hauls: When goods must move quickly across a short distance, a truck dispatched immediately beats waiting for a scheduled train. Flexible timing needs: When loading and unloading must happen at hours that suit the business rather than a fixed timetable, road offers the freedom required.
Feeder service to railway stations: Road transport links factories, warehouses, and stations, carrying goods to and from rail terminals as part of a larger journey. Hilly and remote areas: Where there is no rail access, road is the only practical mode. Perishable goods over limited distances: Vegetables, milk, fruits, and similar fast-moving items need quick delivery before they spoil, and road handles this well over short to medium ranges.
Road versus rail: finding the break-even point
The choice between road and rail is not simply road for short trips and rail for long ones. It depends on distance, cargo weight, and the cost of moving goods to and from the railhead. The same DPIIT study identified a practical break-even point at around the 600 km mark, where roughly 500 km is covered by rail and 50 km each by road on either side. Beyond that distance, the combined road-and-rail option tends to become cheaper, and as first-mile and last-mile distances grow, that break-even point shifts further out.
This is why railways capture a larger share of freight only once distance crosses a certain threshold. Data on modal share shows road carrying a dominant portion of freight overall, with rail’s share rising for movements beyond around 300 km. Even so, road continues to win on many long-distance routes because of its door-to-door convenience, fewer documentation requirements, and suitability for specific cargo types. The lesson for any business is to weigh the full cost, including handling at both ends, rather than looking at the line-haul rate alone.
Putting it together
Road transport is the most flexible and far-reaching way to move goods, unbeatable for short distances, door-to-door delivery, perishable items, and difficult terrain. Its weaknesses appear with heavy or bulky cargo over long distances, where unstable rates, possible delays, and higher per-tonne costs make rail or a multimodal route the smarter choice. The skill lies in reading the consignment correctly: its size, value, distance, urgency, and destination. Match those factors to the right mode, and transport stops being a cost to manage and becomes an advantage to use.
